What Layer 3 and Layer 4 actually look like

Layer 3 is connected data. Your AI stops working only in one tool at a time and starts pulling from your CRM, your spreadsheets, your transaction history, your customer feedback system, and your inventory data, combining them into a single analysis or report your team couldn't easily produce manually. A COO who gets a Monday morning briefing that synthesizes five data sources without touching a spreadsheet is using Layer 3. A feedback analyzer that decomposes customer ratings as a financial bridge is Layer 3. The data connections exist; what changes is whether the AI is doing the synthesis on demand.

Layer 4 is autonomous workflows. The system doesn't just answer questions or produce one-off reports. It runs on a schedule, monitors for conditions, makes decisions within defined rules, and escalates to a human only when it hits a case it was explicitly told it can't resolve alone. An email report that fires nightly, pulls live data, generates a narrative, and routes exceptions to the right person for review is a Layer 4 system. The distinction from Layer 3 is not sophistication. It's that nobody pushed a button.

Build engagements live in one or both of these layers. The class of problem they solve: multiple systems must coordinate, business logic is proprietary, failure modes have real cost, or the workflow needs to run autonomously in production without someone watching it.

Kyro Books (internal, not a demo)

Kyro runs its own business on a production double-entry accounting system built on the same stack as the demos above. Real transaction flow from Chase, Amex, and Mercury with automated rule-based categorization across 3,400+ transactions. The system handles journal entries, bank feeds, transaction review, and categorization across multiple legal entities. It sits behind Google OAuth with an admin allowlist, so there is no public demo link. The receipts that matter here are the same ones in the public systems: orchestrator patterns, error handling, human-in-the-loop review gates, and the same engineering discipline. Not a showroom piece. A tool Kyro runs its own finances on.

How we approach it

Every Build system follows an orchestrator-doer pattern. The orchestrator receives the task, plans the steps, delegates to specialized sub-agents, and synthesizes the result. The doers are narrow: one pulls from the CRM, one queries the database, one generates the narrative, one routes the output. No single component is responsible for too much.

Human-in-the-loop gates are not optional add-ons. They are scoped into every system from the start. The question is where the human gate fires: before the system acts, after it produces a draft, or only when it hits an edge case it was explicitly told it cannot resolve. We design those gates before writing code, because retrofitting them after a system is live is much harder than building them in.

Error handling follows the same rule: every failure mode has a named behavior. Silent failures are not acceptable. If a data source is unavailable, the system says so and routes the exception. If a model output fails a validation check, the system retries with a tighter prompt or escalates. Nobody discovers three weeks later that a workflow has been silently returning blank results.

Governance is the deliverable, not the afterthought.

Most AI implementation shops hand you a Loom video and a text file when they leave. Six months later, the AI champion on your team takes a new job, something breaks silently in production, and nobody on the remaining team knows how to diagnose it. The expensive system you paid for quietly stops working.

This is the specific failure mode behind the 70% AI project failure rate. The firm that systematically solves “what happens when the AI champion quits” owns the long-term relationship. We do, and we treat it as core scope.

How we work

  • Every Kyro codebase has a CLAUDE.md encoding non-negotiable engineering rules: root-cause debugging, silent-failure detection, NDA compliance, deferred-bug tracking. Same discipline we bring to your codebase.
  • Every build ships through a multi-agent review stack. Specialized reviewers run in parallel before any change reaches production: code correctness, visual consistency, UX, security, and brand voice.
  • Every known issue across every Kyro system sits in a tracked deferred-bugs.md file under version control. Bugs that are not written down are bugs that get lost.
  • Every architectural decision lives in a solved-patterns.md catalog, so new engineers can make consistent decisions without re-inventing them.

These are the artifacts behind the demos above. The demos are the story. This section is the footnote.

Reference architectures

The orchestrator-doer pattern. A top-level orchestrator receives the task, breaks it into sub-tasks, delegates to narrow doer agents (one per data source, one per output format, one per action), collects results, and synthesizes the final output. Human review gates fire at defined checkpoints. The orchestrator handles retry logic and escalation when a doer fails or returns a low-confidence result. This is the general shape of most Layer 4 systems Kyro builds.

The email report pipeline. Cron trigger fires on schedule. Supabase query pulls live CRM data across the relevant period. Eight topic-specific summarizers run in parallel, each producing a structured output. The orchestrator validates results against a schema, generates HTML using a template engine, and hands off to Resend for delivery. Failures at any step write to a cron_runs observability table, not a silent swallow. This is the production pipeline behind the Analytics platform email reports.

A sequential pipeline with visual stages. For workflows where order matters and each step depends on the previous one: intake form or webhook fires, raw input enters a validation stage, a transformation stage normalizes the data, a processing stage runs the AI logic, and an output stage routes the result to a human queue or an automated delivery channel. Tools in this pattern vary by engagement: direct API, Temporal for durable execution, or a managed pipeline platform. The pattern is consistent regardless of the tooling.

Scope rules

  • 1.One to two core workflows per engagement. We scope tightly so delivery is predictable and the governance documentation is complete, not a stub.
  • 2.Fixed deliverables, agreed before work begins. No scope creep by default. Additional workflows are a separate engagement.
  • 3.Fixed price per engagement. Scoped during a 30-minute intake call. No open-ended billing or weekly hour logs.
  • 4.Fixed timeline. Delivery date is agreed at scoping. Not subject to sprint velocity or backlog reprioritization.
  • 5.Optional maintenance retainer after launch, sold separately. Not bundled into the Build price.

When NOT to use Build

A custom Build is overkill for some common asks. Before engaging:

  • 1.Your team just needs an inbox or calendar agent. Use ChatGPT agent, Claude Cowork, or Microsoft 365 Copilot Cowork (GA May 2026). These are well-built off-the-shelf tools for personal productivity automation. See the AI for SMB page for a side-by-side comparison of which fits which situation.
  • 2.You just need smart document search. Use Claude Projects with file uploads, or any of several RAG tools on the market. We would still recommend building custom if the documents are highly domain-specific and the retrieval logic needs to reflect proprietary business rules, but start with off-the-shelf and see if it holds.
  • 3.The workflow is “run this prompt every Monday on this spreadsheet.” That is Layer 2 work, covered in the Training cohort. Your team should own it themselves, not depend on a custom system to run it. Build is for when the system needs to run autonomously, coordinate across multiple data sources, and hold up without someone watching it.

Pricing

Build costs depend on many factors. Every engagement is custom-scoped during a 30-minute intake call. Fixed scope, fixed timeline, fixed price per engagement. What you pay is agreed before any work begins.

An optional maintenance retainer is available once the system is live. It is sold separately after launch, not bundled into the Build price. Not every client takes it. Some prefer to maintain the system internally after the handoff.
